The High Mental Load In Modern Leadership

You can see it in their calendars. Packed wall to wall. No gaps. Every meeting “essential,” every decision “urgent.”
Leaders today aren’t just steering the ship. They’re also the weather radar, the deck crew, the communications team, and the on-call medic.
That’s the mental load of modern leadership.
And as overall burnout rises, so does the burden on leaders, to rise above and carry the load.
And here’s the riskiest part: it’s invisible. Because the best leaders don’t complain. They shoulder it quietly, protecting their teams from the turbulence.
But silence doesn’t make it lighter.
The invisible burnout risk
Research shows that sustained cognitive load drains mental energy as fast as physical overwork. A Deloitte study found that 70% of executives are seriously considering quitting for roles that better support their well-being.
Yet these leaders rarely look like they’re burning out. They’re still high-functioning. Still showing up sharp. Still hitting targets.Until, suddenly… they’re not.
Why it’s not about resilience
We keep talking about “resilience” as though the problem is leaders not being tough enough. But resilience without recovery is just endurance - and endurance without refuelling leads to collapse.
This is where identity comes in.
Because balance isn’t a perk. It’s a skill — one you have to give yourself permission to execute.
The first question we ask leaders in our programs is:
“What would it say about you if you worked with balance?”
If your wiring says balance equals weakness, laziness, or stepping back……you’ll keep pushing until you run out of steam.
When we rewire that story, the skills of balance (energy management, boundaries, focus) actually stick.
